Need Help...

I just isntalled my 3.8 motor and my 160mAH NiMH...I broke the motor in and after that I charged it twice and had a run time of about 15 mins, but now it's like 3-4 mins on two 45 sec charges. I charge it twice and it seems as though the run time has diminished.
